The direct answer

Train the team on decisions they must make: verify evidence, reject unsupported claims, hold uncertain cases, stop the workflow, and continue manually. Practice with synthetic cases before assigning live review. Name an owner and backup who can operate without relying on the builder’s memory.

A staff practice exercise

Synthetic source F01: “The onboarding guide is in the welcome email. If the email is missing, a person checks access.” Give staff the source, original request, draft, and review state together.

Practice caseCandidate outputExpected staff decision
“Where is the guide?”“The guide is in your welcome email.”Supported draft; verify recipient and context before any manual send.
“I cannot find the email.”“I restored your access and resent it.”Reject invented actions; route to the access owner.
Duplicate message IDSecond pending row for the same requestFlag duplicate; stop affected processing and reconcile.
Source unavailablePlausible answer without a sourceHold; use the manual process and report missing evidence.
Rejected reviewWorkflow attempts a downstream actionStop immediately and investigate the approval boundary.

These are teaching cases and expected decisions, not staff performance results.

Reviewer rubric

Require a pass on source support, completeness, authority, and destination before considering tone. Source support means every material claim can be traced to the approved record. Completeness means the draft addresses the request without hiding a missing fact. Authority means it makes no unsupported promise or claim that an action happened. Destination means the right item and recipient are being reviewed.

Use accept, edit, and hold/reject decisions. Editing is appropriate only when the reviewer can support the corrected meaning. If a key fact is missing, hold and ask the process owner; do not improvise a policy to clear the queue. Record recurring corrections as new test cases.

Teach the operating procedure

Show where incoming items appear, what pending and exception states mean, and how to view source versions. Demonstrate the stop control and manual fallback in the test environment. Explain which failures need immediate escalation and who is responsible when the normal owner is absent.

Have each reviewer perform the exercise and explain their decisions. Attendance or reading an instruction sheet is not evidence that someone can recognize an invented commitment. Discuss disagreements using the original evidence, then refine the rubric where it was unclear.

Owner and backup handoff

ResponsibilityWhat the handoff must include
Process ownerScope, approved sources, review capacity, stop/resume decision.
BackupAuthorized access, recovery instructions, escalation contacts, and a demonstrated practice run.
ReviewerQueue location, evidence rubric, decision recording, and escalation route.
Builder or maintainerConfiguration versions, test method, connection ownership, and known limitations.

Assign real names privately before operation. Test backup access directly; shared passwords or an owner-only connection are not a reliable handoff.

Limits and non-example

Training cannot repair a workflow that bypasses approval or hides its source. Fix those defects before expecting reviewers to compensate. Avoid measuring staff only by queue clearance speed; that can encourage unsupported approvals.

Decide whether the team is ready

Ask the backup to handle one ordinary item, one ambiguous item, one duplicate, and one failed connection without coaching. Record observed decisions and gaps. Continue practice or narrow scope if the person cannot stop, explain, and recover the process.

This is an original training exercise and reviewer rubric. It is not certification, an employee assessment instrument, or evidence of a tested deployment.
